Architecture & Integration: The Vault, the Brain, and the Wiring — What Your Company Needs Before AI Can Do Anything Useful
Most companies don't fail at AI because the technology doesn't work. They fail because no one made the decisions that had to come first.
When Samsung engineers pasted proprietary source code into ChatGPT, when Zillow's algorithm mispriced its way to a $304 million write-down, when a single misconfigured storage account exposed 38 terabytes of Microsoft's internal data — the common thread wasn't bad AI. It was the absence of architecture: no deliberate decision about what the system could see, who could reach it, or what happened when it got something wrong.
Architecture & Integration is the second book in the AI Management Series, and it picks up exactly where "should we adopt AI" ends and "how do we build it so it doesn't blow up in our hands" begins. Using nine real, independently verified corporate cases — including JPMorgan, Morgan Stanley, Salesforce, Goldman Sachs, Klarna, and Cursor — this book gives executives, board members, and department heads a practical, non-technical blueprint for the three things every company needs in place before AI touches real work: a vault that knows what data it's protecting and from whom, a brain that's actually grounded in the company's own current information instead of guessing, and wiring that connects AI to the business with the right scope and the right human checkpoints.
Every chapter ends with the same three tools you can put to use immediately: a metrics table to measure your own exposure, a named decision framework your board can apply directly, and a diagnostic checklist to run before your next AI rollout — not after the next headline.
This is not a book about how AI works. It's a book about the decisions a company has to make, and keep making, so that when AI does something wrong, it's a contained mistake instead of a front-page crisis.
What you'll learn:
- How to choose an AI deployment model deliberately instead of defaulting to whichever vendor made the first pitch
- Why contracts written for ordinary software leave companies exposed once AI is involved
- How to tier a knowledge vault so sensitive data stays protected without slowing everyone else down
- Where human checkpoints belong in an AI workflow — and where they don't
- Why the cost approved at launch is never the cost six months later, and how to keep watching it
Part of the AI Management Series, which begins with The AI Manager: Where Transformation Begins and continues into AI governance, organizational change, and workforce readiness.
