Most AI projects don’t fail because the technology is weak. They fail because nobody asked the right questions before buying it.
The demo was impressive. The vendor promised a 40% improvement. The board approved the budget. Twelve months later, the pilot is stuck, costs have doubled and nobody can say whether it worked.
Beyond the Hype is a practical field guide for leaders who must turn AI from an idea into a working capability, and defend every decision along the way. It gives you one method for deciding which AI initiatives deserve investment, choosing and buying the right solution, deploying it so people actually use it, and proving whether it delivered.
At its heart is the Triple-Lens AI Deployment Framework:
- Value: Does it deliver measurable benefit compared with the best realistic alternative?
- Sustainability: Can you afford, run and maintain it for its whole life, at an acceptable environmental cost?
- Trust: Should you deploy it at all, given its effects on security, fairness, legal compliance and people?
Each lens is scored with evidence at five decision gates, from first idea to “scale or retire”. And one rule runs through the whole book: no lens can buy out another. A large financial return never excuses unacceptable risk to people.
You’ll learn how to:
- Decide whether a problem needs AI at all, using a decision tree that weighs rules-based automation, traditional machine learning, generative AI and agentic AI
- Build a business case that holds up to scrutiny, including why “hours saved” is not money saved
- Assess data readiness and data-protection obligations under GDPR and the laws of Oman, Saudi Arabia and the UAE
- Choose the right model size, and know when to use prompting, retrieval (RAG) or fine-tuning
- Evaluate vendors, see through marketing claims and negotiate contracts that prevent lock-in
- Measure your AI’s energy, carbon and water footprint, and reduce it
- Test for fairness, design human oversight that works and assign clear accountability
- Secure AI systems against prompt injection, data poisoning and deepfake fraud, with controls for AI agents
- Set release thresholds before testing, roll out in stages and measure real impact against a baseline
Follow one project from start to finish. A running case study follows a regional water utility as it splits a vague board request into clear problems and rejects AI where simpler tools work better. It selects a supplier, tests the models, deploys them and reviews the results a year later. Real-world cases along the way include McDonald’s, Klarna, Zillow and Google Flu Trends.
Includes the Buyer’s Toolkit: eleven ready-to-use tools, including an AI Opportunity Canvas, business-case and total-cost-of-ownership template, vendor scorecard, RFP question bank, carbon worksheet, production-readiness checklist and impact scorecard. A 90-day roadmap helps you put the method into practice straight away.
Written for executives, digital transformation and IT leaders, project sponsors, procurement teams, public-sector decision-makers, consultants, and business and computing students.
A companion to The Ethical AI Blueprint, which covers organisation-wide AI governance in depth.
