The 80/20 Business Process: A Field Guide to True Profitability is the culminating volume of a series built on one observation: business is not balanced. A minority of customers, products, and decisions generates most of the results, while the trivial many compete for the same resources and quietly erode returns. The book exists to make that imbalance visible and to convert it into a durable advantage.
Where earlier volumes described the method's components — the natural laws that govern business behavior, the thinking that lets a leader perceive imbalance, the analytics that measure it, and the concept of true profitability that strips away accounting fictions — this book assembles them into one continuous, walkable process. It follows the way the work actually unfolds: you diagnose the business, you act on what the diagnosis reveals, and you sustain the advantage you build. Beneath all three movements runs the same discipline — 80/20 thinking — expressed through the ASFG cycle of Analyze, Simplify, Focus, and Grow.
For readers intending to go deeper, the analytical core is where the method earns its keep, and where the most significant change has occurred. For years, the price of admission to true profitability was labor. Building the customer-product matrix, drawing the Pareto curves, positioning every account and item by quadrant, and apportioning overhead in proportion to the complexity each quadrant creates was slow, manual, and error-prone — the reason so many organizations never advance past the monthly income statement to understand the real economics of a single customer or product.
That price has collapsed. The book demonstrates a two-part workflow in which an AI-driven spreadsheet — in the worked example, Google Sheets directed by Gemini — builds the entire 80/20 quant book from one disciplined transaction table: customer and product Pareto tables and charts, the customer-product matrix, the quadrant analysis, quartile breakdowns, key takeaways, and the diagnostic questions that follow. A second pass feeds those outputs into the complexity model, converting indirect cost into true, complexity-adjusted margin by quadrant and exposing the losses a conventional P&L keeps buried in the long tail. Work that once occupied a skilled team for a week now takes an afternoon.
The consequence is not merely speed. When the arithmetic ceases to be the bottleneck, the scarce resource shifts toward judgment — the discipline to ask the right questions, read the patterns honestly, and act on the answers. Because the analysis can be refreshed on demand, the diagnosis becomes a living instrument: reprice the loss-making quadrant and it contracts the next quarter; rationalize the tail and the blended margin drifts toward that of the core. For the first time, the practitioner can watch the tail being tamed in near real time.
From that diagnosis, the book proceeds to action — six instruments deployed against the specific imbalances the data exposes, in the order the data dictates: Product Line Simplification, End-to-End Logistics and Supply Chain, Precision Pricing, Precision Sales and Marketing, Process Simplification, and Segmentation. It closes with sustainment — growth, innovation, the competitive moat, and the vital few people who carry the work forward — before returning the reader to the beginning of the loop at a higher baseline.
Throughout, the book resists the promise of a formula. It supplies the map and the instruments; the judgment remains the reader's. What it offers the serious practitioner is a complete, repeatable discipline for finding true profitability — now accelerated, but never replaced, by the machine.
